What fractional AI leadership includes
Many companies have AI pilots but no owner, and a full-time chief AI officer is not yet justified. A fractional leader fills that seat for part of the week, with a written mandate. The service sits in our Strategy & Consulting family and extends our fractional CTO and CIO service, which covers general technology leadership. This page covers AI and digital transformation leadership specifically.

When to use it, and when another route fits
Good fit
- AI pilots exist, but no one owns strategy, risk or priorities
- The board or investors need an independent view on AI
- A transformation needs a leader for a defined term, not a hire
- An AI vendor or internal proposal needs a second opinion
Another route fits better
- A single AI feature to build: choose AI transformation or a fixed-price build
- General technology leadership with no AI focus: see fractional CTO and CIO
- A budgeted full-time executive can be hired directly
- Only a readiness score is wanted: see AI strategy and readiness
Global enterprises use it beside an existing CIO; startups and scale-ups use it before a first AI or technology executive.
Outcomes and buyer jobs
Chief executives, founders, directors and investors engage a fractional AI leader to:
A ranked list of use cases with owners, data needs and reasons for what is left out.
Roles, approval points and risk rules are agreed before anything reaches production; see AI governance for mid-market companies.
A vendor, an internal plan or a build-versus-buy case gets an independent, written review.
Directors receive a plain-language briefing on AI risk, spend and progress.
Role profiles and hiring plans build the in-house capability, and an owner inherits decisions, backlog and documentation.
Engagement models and acceptance criteria
Three models are offered, and they combine. All three run remote first; onsite work is available on request. Netbase does not publish prices or day rates. Most Netbase projects are delivered on fixed-price contracts agreed after discovery; see engagement models.
-
Part-time retainer
Agreed days per month over a defined term, with monthly reviews → Leadership is needed continuously
-
Project or sprint
One scoped programme with a start, an end and named deliverables → A single decision or pilot has to be completed
-
Outcome-based milestones
Each milestone has a written outcome and acceptance criteria agreed before it starts → You want to accept work against evidence, not hours
Outcome-based here means scoped outcomes with acceptance criteria. It is not a promise of a business result, and it is not a price guarantee. A milestone looks like this:
-
Use-case portfolio
- Outcome
- A ranked list of AI use cases with owners
- Example acceptance criteria
- Each use case has an owner, a data source, a risk rating and a stated reason for its rank
-
Governance baseline
- Outcome
- Roles and approval rules for AI
- Example acceptance criteria
- Approval points are written, named and signed off by the sponsor
-
Evaluated pilot
- Outcome
- One agent or model tested on your own examples
- Example acceptance criteria
- A test set exists, results are recorded and failure cases are listed
-
Board briefing
- Outcome
- A briefing for directors
- Example acceptance criteria
- The board has received it and its open questions are logged
-
Handover
- Outcome
- A documented transfer
- Example acceptance criteria
- An internal owner has the decision log, backlog and runbooks
Who does what: David and the Netbase team
Every mandate follows the same shape:
-
Mandate
We agree the role, who the leader reports to, decision rights and what is out of scope.
-
Outcomes
Written outcomes and acceptance criteria for the term, reviewed at every check-in.
-
Cadence
Agreed days or milestones, with a monthly review with the CEO or chair.
-
Delivery support
The leader draws on Netbase's delivery practice: Agile and lean planning, remote-first collaboration in English, security designed in and governance through weekly reviews and KPI dashboards.
-
Handover
Decisions, backlog and documentation pass to a permanent owner.
Huy Nguyen (David), Netbase's Founder and CEO, takes part personally as advisor, specialist, board member or independent expert, as the mandate and your governance allow. He is the only named person; his public profile is on LinkedIn and his role is described on our leadership page. The other experts are role desks, such as AI strategy, AI engineering and delivery desks, described by their role and not by name. We do not publish the companies or boards a person serves; a client name appears only where it is already public and registered.
Independence and conflicts of interest
A leader who works for a software company must be clear about independence. In every advisory, board or expert role:
-
Disclosure
Any Netbase interest in a recommendation, such as Netbase delivery teams or a Business Division product, is disclosed in writing before you decide.
-
Your decision
Build, buy and vendor decisions are yours; the leader presents alternatives, including other vendors and in-house options.
-
Separate contracts
Advisory work can be contracted separately from any delivery, and delivery is never a condition of the advisory role.
-
No self-assessment
The leader does not select or evaluate Netbase as a vendor for the same client unless you ask and the interest is disclosed.
-
Directorships
A formal board seat follows your company's governance and applicable law, is agreed case by case and is not legal advice.
AI in this service
The leader takes a position on AI: where it fits, how it is governed and which use cases come first. Netbase is model-agnostic, and human approval is designed into any agent action that changes money, orders or records; see AI agent security and human approval.
The AI strategy and readiness assessment and the guide to enterprise AI readiness supply the baseline. An agent readiness sprint, which selects a first process, tests an agent on your examples and ends in a governed pilot, is one way we run agentic AI automation; it is a project shape, not a separate priced package. Where an engineering team is needed, a small remote pod with an evaluation harness and fixed-scope acceptance can be formed through the offshore development center, and responsible AI and MLOps covers operation.

Technologies we build with
Industry applications
Retail, print and e-commerce. Quote, support and catalogue automation with human approval points are frequent first use cases.
Software and SaaS companies. AI features, evaluation and cost control reach the board before a first AI executive joins; our SaaS product accelerator and backend platforms are options the leader weighs beside others.
Retail and ecommerce: AI-enabled storefronts, marketplaces and order operations
Netbase helps retailers and online merchants modernize storefronts, marketplaces and order operations, and adds AI where it pays: search, recommendations, catalog enrichment and order exceptions, with your team approving what shoppers see. Results are published: Geo-Tek IT Solutions grew revenue 36% in the first quarter after its new ecommerce platform launched, and an EU fashion marketplace grew GMV 47%.

What delivery record exists, and what does not
Evidence maturity: fractional AI leadership is a growth capability. No named fractional or board engagement is published, and we state no count of mandates, results or fees. What exists is delivery record in the work an advisor draws on: 4over4's recommendation engine, the one named delivered AI feature, and further AI projects for clients we do not name, including retrieval-augmented knowledge assistants, document AI and MLOps pipelines. Netbase has offered consulting since 2016, for example the Geo-Tek IT Solutions integration work.
Buyer FAQ
A senior AI leader who works for part of the week, owns AI strategy, governance and priorities, and hands over when a full-time role is justified or no longer needed.
He can take an advisory board seat or join as an independent adviser in an agreed capacity. A formal directorship depends on your governance and applicable law and is agreed case by case.
Each milestone has a written outcome and acceptance criteria, and you accept or reject the work against them. It is not a promised business result or a price guarantee.
Yes, by contract: interests are disclosed in writing, alternatives are presented and advisory work can be separate from delivery.
We do not publish them; a client is named only where it is already public and registered.

SaaS product accelerator: launch an AI-ready SaaS on proven Netbase modules
A SaaS product accelerator is a set of reusable Netbase modules for accounts, billing, roles and integrations that helps founders and product teams launch subscription software faster, with room for in-product AI from the first release. Reusing these modules can cut development time by up to 60%, and the approach is proven on Printcart, Netbase's own web-to-print SaaS.
